Leadership diagnostic

Diagnose the breakdown. Not just the symptom.

Performance problems have a cause. Trace the symptoms through the leadership engine to investigate where the standard is breaking down, then decide what needs to be installed.

Performance is where you see the symptom. Investigate the steps that support it. This is a framework for inquiry, not a diagnostic result.

Beyond the readout

A score is not a diagnosis.

“Accountability is low” names a concern. It does not tell you whether winning is unclear, a behavior is missing, or an exception has become normal. Treating every symptom with more training can leave the breakdown untouched.

A leadership diagnostic asks a narrower, more useful question: where does the standard stop holding, and what in the work supports that conclusion? There may be connected breakdowns, not one tidy root cause.

A leadership assessment can orient the question. A behavioral assessment focuses attention on actions. Diagnostic work connects those signals to the part of the engine that needs investigation.

A type describes a tendency.
It gives you language for a pattern, not proof of why a commitment failed.
A score signals a concern.
It can indicate where to look, but cannot by itself explain what happened.
A breakdown gives the work a target.
Which expectation was unclear? Which action did not happen? What was allowed to slide? Use the answers to decide what to correct.
Where leadership breaks down

Follow the symptom through the engine.

Use these six signals to choose where to look. They are questions to investigate in your business, not findings about your team.
  1. 01

    Winning

People cannot name what winning looks like, so you become the scoreboard.

  2. 02

    Identity

Under pressure, leaders stop being the leaders the work needs.

  3. 03

    Behavior

The result is missing, but no one can name the specific action to change.

  4. 04

    Tolerance

Exceptions keep sliding until the team treats them as acceptable.

  5. 05

    Standards

The right way only holds while you are there to enforce it.

  6. 06

    Performance

Results still depend on your intervention rather than running on the team.

Your diagnostic path

Match the tool to the question.

Start with a first read, investigate formally, or examine your own leadership lens. Choose the depth of work you actually need.
  1. Free · About 4 minutes

    DriftCheck

Get a fast first read on possible drift. Use your responses to choose a breakdown to investigate, not to declare the cause proven.

  2. Formal diagnostic · Roughly 7 weeks

    DriftAudit

Examine the management engine more formally. An auditor verdict per step, a contradiction map, and recovery priorities turn the investigation into a plan for what needs attention.

From diagnosis to installation

Locate the gap. Install what holds.

A diagnosis should change what happens next Monday, not just what goes into a report. Once the breakdown is understood, make the response concrete enough for the team to own.

LLI is an operator-led leadership installation company for owners whose standards need to hold without them personally holding everything together. We connect the investigation to clear standards, ownership, and weekly reinforcement in the work.

  1. Define the standard at the break.

Turn the finding into an expectation people can use in a real decision. Specify what should happen when that standard is tested.

  2. Give the correction an owner.

Make responsibility and follow-through explicit. The recovery cannot depend on you catching the same failure again.

  3. Work the fix weekly with MMI.

Monday Morning Implementation gives the team a weekly rhythm to practice the response, review what happened, and correct drift before it becomes normal.

Questions about leadership diagnostics

Know the depth before you decide.

A useful signal and a formal finding are different things. Choose your next step with a clear understanding of what each can establish.

What is a leadership diagnostic?

A leadership diagnostic investigates where leadership is breaking down and what needs to change in the work. At LLI, the six-step engine gives that investigation a structure: Winning, Identity, Behavior, Tolerance, Standards, and Performance. The aim is to connect a visible symptom to specific gaps worth addressing, rather than stop at a score. Several gaps may contribute to the same problem.

How is a leadership diagnostic different from an assessment?

The names overlap across providers, so the title alone is not a reliable distinction. Look at the scope, the evidence gathered, and the decisions the work supports. An assessment may describe tendencies or summarize responses. Diagnostic work asks where the breakdown occurs and what supports that conclusion. At LLI, the free reflection tools and the formal DriftAudit serve different purposes; they are not equivalent evidence.

What does DriftAudit include?

DriftAudit is LLI's formal management diagnostic, taking roughly seven weeks. It includes an auditor verdict per step of the engine, a contradiction map, and recovery priorities. Those outputs help identify what needs attention before choosing an installation path. The diagnostic identifies and prioritizes the work; installing the fix is a separate step.

Is there a free leadership diagnostic?

Start with the free DriftCheck, which takes about four minutes. It offers a first read on where leadership may be drifting and helps you choose what to investigate next. It is self-reflection, not a formal or independently verified diagnostic. GuideType and GuideMirror offer other free reflection lenses. If you need the formal management diagnostic, explore DriftAudit.
